Changing systems

Owner-side guidance for your system conversion.

Changing your DMS, ERP or point of sale? We help you make decisions before they become configuration, prove business scenarios before they become live transactions, and stabilize the operation before workarounds become habit.

The gap

Your vendor runs the software. Who runs the business side?

A software vendor knows their product. They aren’t responsible for your policies, your decisions, your staffing, your sign-offs, or how one department depends on another.

Owners often assume the implementation includes operational readiness and real testing. It usually doesn’t. We represent your side of the project, start to finish, without replacing your vendor or getting between you and them.

What you get

Requirements in writing, readiness planning, data preparation, testing, and support through the switch.

How we work

Alongside your team and your vendor, with responsibilities, scope and price agreed before work begins.

How it runs

Six phases, each with a gate before the next.

Conversions rarely fail at go-live. They fail at a decision made three months earlier that nobody wrote down. Every phase has decisions, owners, and something that has to be true before the project moves on.

01 · Before go-live

Operational readiness

Goals, leadership, risks and the things that have to be true first. Sometimes a conversion gets postponed here, which is a legitimate outcome.

02

Process and data preparation

Workflows, data ownership, cleanup and a plan to check the numbers, so the data you move over is clean and useful.

03

Decisions and configuration

Your requirements turned into written, tested decisions, with a record of who decided what. You’ll be glad of it a year from now.

04

Training and testing

Testing real day-to-day scenarios, and making sure each person is ready for their role.

05 · Go-live

Cutover

A controlled transition with named responsibilities, and go / no-go criteria agreed in advance, not decided on the day.

06 · After go-live

Stabilization

Getting rid of workarounds, checking that reports are accurate, and making sure everyone uses the new system the right way. Skipped more often than any other phase.

Example readiness checklist

  • Role-based training scheduled
  • End-to-end workflows tested

Tailored to your business and the agreed scope.
Ways to engage

At the level the conversion needs.

From a one-time readiness review to someone on your side the whole way through. Coming in late is fine too: a conversion that’s already gone wrong is a normal reason to call.

Entry point

Readiness assessment

Where you stand: readiness, risks, responsibilities and what to prepare first, with a scorecard and a written plan.

Build the plan

Planning intensive

Your project plan, data plan, testing, training and go-live, plus a record of decisions that survives staff turnover.

Most support

Guided advisory

Guidance through the decisions, testing, cutover and early stabilization, including vendor meetings on your side of the table.

Complex or multi-site

Owner-side partnership

Holding the whole thing together across departments and locations, through all six phases. Includes leadership and vendor coordination throughout.

After go-live

Stabilization review

For a system that’s live but not working well: a ranked plan to fix the workarounds and the reports nobody trusts yet.

Ongoing

Advisory retainer

Support for meetings, decisions, documentation and risk, up to an agreed number of hours a month. Useful for projects that run long.

Scope and price are confirmed in writing before any work begins. Locations, modules, timeline, data and onsite needs all affect it.

Our only client is you

We represent your interests, not the vendor’s checklist or timeline, and take no commission from anyone selling you software.

Decisions that work for everyone

A setting that helps the parts counter can cause problems at month-end, and nobody connects the two for a year. We check how each decision affects the whole business.

Process before clicks

Training and testing start from what the business has to do on the Monday after go-live, not from which button does what.

Common questions

Before you ask.

Do you replace the vendor?

No. The vendor stays responsible for their product and the technical work. We provide independent operational guidance.

Will you configure the system?

Only where that’s expressly scoped, authorized and supported by the vendor. The standard service is decisions, readiness, testing, oversight and adoption.

When should we bring you in?

Ideally before configuration starts, when decisions are cheapest to change. Mid-project, or after go-live through a stabilization review, are both normal starting points.

Can you guarantee go-live?

No, and anyone who does is guessing. Nobody controls vendor performance, data conversion, or whether your team does what was agreed. What this reduces is avoidable operational risk.

Will you pick our system?

System selection can be scoped separately. This service covers what happens after the contract is signed, where most of the damage occurs.

How it fits

Part of our consulting work.

A system change is when a lot of decisions about how the business runs get made all at once.

Consulting

Pricing, margin, inventory and operating performance: the work that continues once the new system is stable.

Vista Intelligence

Vista reads exported data, so it works before, during and after a conversion. A good way to check that your data came over correctly.

Before you change systems, read these.

Foundations

Set the Item Up Right the First Time

A new item gets set up once, in a hurry, and is rarely looked at again. Every price, reorder and report built on it inherits whatever went in that first time.
