Practical ideas for a better-run business.

Practical guidance for the counter, the shop and the back office: operations, inventory, service, pricing and reporting, based on how independent retailers and dealers actually run. Written by Katherine Mitchell.

  • A single unopened carton on a parts counter after closing, with peg hooks and parts bins behind.

Set the Item Up Right the First Time

A new item gets set up once, in a hurry, and is rarely looked at again. Every price, reorder and report built on it inherits whatever went in that first time.

  • A dealership showroom in late winter, rows of new mowers, some under plastic covers, in cool daylight.

Plan the Season Before It Arrives

A seasonal business makes most of its money in a few busy months, and most of the decisions that shape them are made in the slow ones. Preseason planning is where the season is won.

  • A service office desk with folders and a tray of blank part tags, looking out through a window onto the service bay.

Warranty Claims Are Money You’re Owed

Warranty work is done, the customer leaves happy, and the claim gets filed late, short or never. Treat warranty claims as receivables and the money stops slipping away.

The First Year After You Take Over

What you inherited is a set of decisions nobody wrote down. The first year is for finding out which ones still make sense, before you change them.

  • A receiving area inside an open roller door, a pallet of cartons with the top one opened and a clipboard resting on it, a dented box set beside it, parts shelving and the service bays beyond.

Shrink Isn’t Only Theft

When the count comes up short, theft is the first thought. Often the stock was never there, or it left without anyone recording it. Sort the cause before you act.

  • A small dealership back office with two separate desks, one holding a tray of invoices, an envelope and a printing calculator, the other a binder and a stamp, a closed safe cabinet in the corner and the sales floor through the doorway.

Trust Is Not a Control

Controls are not a judgment about anyone. They are a judgment about whether one person could move money and hide it, and they protect the people you trust most.

  • A full shrink-wrapped pallet of identical unopened cartons standing in a stockroom aisle between steel shelving.

Need, Want, and Vendor Pressure

Every purchase order should answer one question: why are we buying this? Often the right response is not less, but better planned.

  • A pegboard parts wall next to the parts counter, stocked with trimmer line, trimmer heads, belts and packaged parts, with a run of empty hooks in the middle where an item has sold out.

The Sale You Never Saw

The sales report only shows the demand you captured. The customer who left empty-handed never appears on it.
